Quality management in PLM: Non-conformance report (NCR) – immediate visibility with full traceability

By Fredrik Øyen, PLM Engineer · 4 February 2026

Non-conformances occur in production, during assembly, at suppliers and sometimes as early as the design stage. The question is not whether they arise, but how your business handles them.

Many companies still use Excel spreadsheets, paper forms or emails to record and follow up on non-conformances, using what is known in English as a non‑conformance‑report (NCR). The challenges with these methods are well known: lack of version control, uncoordinated actions, slow escalation and, not least, a lack of traceability when the same error suddenly appears elsewhere.

With a modern PLM system, non-conformance management takes on a new role: from a manual checkpoint after the event to an integrated, data-driven process for rapid scoping and systematic improvement.

From “who found the error?” to “what is the scope?”

Traditional non-conformance management often focuses on a single incident. In practice, however, quality management is just as much about understanding the full context of that incident:

  • Which item number is affected?
  • Which product revision?
  • Which orders, deliveries or assemblies may be affected?
  • Which suppliers and batches are involved?

When non-conformances are recorded in PLM, the system can immediately link them to the BOM, revisions, changes, inspection data and supplier information. The result is a rapid, clear understanding of the scope. You know not only what went wrong, but everything it is connected to.

Full traceability – without extra work

In a PLM system that supports cloud-based quality workflows, every step is logged automatically: reporting, non-conformance category coding, assessment, quarantine, review, approval and any actions taken.

This provides:

  • A complete history for each component: design, revisions, changes and non-conformances in one continuous thread.
  • Improved collaboration between quality, engineering, production and purchasing.
  • Confidence during audits: documentation is already consolidated and traceable, rather than requiring detective work after the event.

Where paper- and file-based systems struggle with inconsistency, the PLM platform makes traceability a built-in capability that requires no additional procedures.

Faster action and fewer recurrences

Once the scope of the non-conformance is established and traceability is in place, the next step is to implement the appropriate actions, often called CAPA (Corrective and Preventive Actions).

  • An NCR can automatically trigger a CAPA process when needed.
  • Actions are linked directly to the product, documentation and supplier data.
  • Engineering can immediately assess whether the non-conformance requires a design change or just a process adjustment.

The result is less waiting, fewer misunderstandings and a substantial reduction in the likelihood of the same error recurring.

NCR as a driver of learning, not just reporting

The greatest benefit comes when historical non-conformances are actively used as input for improvement and design processes.

By analysing non-conformance data directly in PLM, you gain:

  • Patterns and trends across products, suppliers and production lines
  • Insight into which revisions are most stable
  • A basis for prioritising improvement projects
  • The ability to feed lessons learned back into future designs

In this way, the NCR process becomes not just a control mechanism, but a continuous learning loop that improves both quality and competitiveness.

Conclusion: Non-conformance management in PLM delivers control, efficiency and confidence

When non-conformances are managed within PLM, with direct links to product data, change processes and quality actions, three things happen:

  1. Scoping goes from hours and days to minutes.

  2. Traceability goes from fragmented to complete.

  3. Learning goes from manual to data-driven.

For businesses looking to reduce quality-related costs, improve delivery reliability and build more robust products, non-conformance management in PLM is one of the most effective entry points to truly integrated quality management.
